A phased ERP implementation checklist for requirements, data cleanup, integrations, controls, user acceptance, cutover and post-go-live ownership—before customization becomes the default answer.

Define outcomes and process ownership

ERP projects often fail because the organization buys modules before agreeing on processes and ownership. Define what should improve—closing time, stock accuracy, procurement control, branch visibility, customer billing or another measurable outcome—and assign an internal owner for each process.

Document which current practices are genuinely required and which exist only because the old system was limited. Customizing the new ERP to reproduce every historical workaround can lock in the very problems the project is meant to remove.

Implementation sequence

  • Confirm scope, governance, decision rights and change-control rules.
  • Clean customers, suppliers, products, chart of accounts and other master data before migration.
  • Design integrations and reconciliation ownership before development begins.
  • Configure roles and approval workflows before user acceptance testing.
  • Run role-based UAT using end-to-end business scenarios, not isolated screens.
  • Plan opening balances, stock cutover, outstanding transactions and rollback criteria.
  • Define post-go-live support, issue triage and who owns configuration documentation.

For Kenya-specific invoicing and payment integrations, confirm the current technical route with the relevant authority or provider rather than treating an old integration document as permanent.

Keep an exit path

The organization should know how to export its data in useful formats and which customizations or integration components it owns. Document credentials, API accounts, scheduled jobs and external dependencies so operational knowledge does not remain solely with the implementer.

After go-live, measure the original outcomes. A technically successful launch is not the same as a successful ERP program if teams continue using spreadsheets to compensate for unresolved workflows.
